Phase 0 — Discovery

Inventory systems, integrations, and the reports leadership cannot live without. Rank workflows by business criticality, not by how interesting they are to rebuild. Find the hidden dependencies: the overnight job nobody documented, the spreadsheet that feeds finance, the partner feed that only one person understands.

Phase 1 — Clean the data

Deduplicate customers, normalize products, and archive obsolete records. Migration success is mostly data work. Moving dirty data to a nicer platform just makes the mess faster.

Agree matching rules and stewardship before cutover. “We will clean it later” is how duplicates become permanent.

Phase 2 — Parallel run

Operate legacy and new systems together for a defined window. Compare key metrics daily — not once at the end. Parallel run is expensive; it is still cheaper than a failed cutover.

Phase 3 — Controlled cutover

Move one process family at a time when you can — for example CRM first, then finance. Keep a rollback path for each step. Announce freeze windows in language operations understands, not only in IT tickets.

Phase 4 — Stabilize and optimize

Hypercare, training, and performance tuning turn a migration into lasting value. Monitor failed jobs and user friction in the first weeks. Capture what broke and fix the operating model, not only the bug.
